Software Release Checklist: Safer CI/CD for Web and Mobile Teams

Make web and mobile releases safer with targeted checks, migration planning, feature flags, monitoring, rollback decisions, and accountable release owners.

Release pipeline illustration with validation stages, deployment, monitoring, and a recovery path

A reliable release process makes a change reviewable, verifies the relevant risks, and gives the team a recovery path. CI/CD automates parts of that process, but automation needs clear acceptance criteria and ownership. Choose checks based on what changed instead of treating every release as either a ceremony or an unchecked push.

Match validation to the change

For a UI adjustment, inspect the affected screens and key responsive states. For authentication or billing, exercise permissions, retries, and failure handling. Run type checks and relevant automated tests, but do not assume a green pipeline proves every customer journey still works.

Keep changes small where practical. A focused diff is easier to review, deploy, and reverse. Include configuration and dependency changes in the review because they can affect behaviour without a large code diff. Record known limitations in terms the release owner can use to make a decision.

Plan migrations and compatibility

Database changes need sequencing. If old and new application versions may run simultaneously, use compatible migrations before removing old fields or behaviour. Review locking, backfills, and the runtime of large updates. Test on representative data volumes where the risk warrants it.

Feature flags can separate deployment from user exposure, but they need owners and eventual cleanup. Mobile releases may remain on devices long after a new version ships, so APIs must consider older supported clients. A server rollback cannot automatically undo an incompatible mobile rollout.

Observe the release and define recovery

Identify the signals that would trigger a pause or rollback: failed sign-ins, increased payment errors, or an unavailable core workflow. Assign the person watching the release and the person authorised to recover it. Confirm that the previous version and its configuration are available.

A rollback may not undo a data mutation or external side effect. Plan compensating actions and reconciliation for those cases. After release, compare relevant metrics and investigate unexpected changes. DORA metrics can inform delivery improvement, but use them alongside context rather than as quotas for individuals.

What to follow before development

  • Review the diff, configuration, and acceptance criteria.
  • Run checks relevant to the changed behaviour.
  • Sequence migrations and verify older-client compatibility.
  • Name monitoring signals, recovery steps, and release owners.

A practical example

A team adds a new required billing field. They first deploy a nullable database column and code that can handle both representations, then backfill and verify the data. Only after older versions are no longer using the old behaviour do they enforce the requirement. This avoids turning a routine release into a production outage.

Frequently asked questions

Is rollback always enough to recover a failed release?
No. Schema changes, data writes, and external actions may need separate recovery or reconciliation. Design compatibility and recovery before deploying the change.
